If an air layer has started to callus over, is all hope lost? Fairly confident of what I did wrong but not sure if a callus means it will not root at all.

Re-do it, peel almost all the callus and leave onle the upper ring of callus and put rooting hormone around it

It appears that the tree has healed back. If the upper branch is still very healthy, you certainly can peel the callus off. Then scrape aggressively to make sure there is zero cambium layer left on the wood. Then apply rooting hormone to the upper cut and redo your air layer.

Much appreciated gang. 100% spot on advice. I didn't cut deep enough the first go around. Possibly packed it too tightly and too wet as well.

I see some roots. Re-cut and put back the moss and wait for a few more weeks. What tree is it? Some seem to callus more than others.
